Every week I speak with food and ag businesses that are either planning to enter a new APAC market or trying to recover from one that didn’t go as expected.
The strategic rationale is almost always sound. The capital is usually there. The market opportunity is real.
But when I ask what went wrong in the cases that struggled, the answer is almost never the strategy.
It’s the leadership appointment.
In my experience, APAC market entry leadership fails in one of three patterns.
The profile for a successful APAC market entry leader in food and ag is genuinely rare. It sits at the intersection of three things:
In-country credibility — not regional familiarity
Vietnam is not Indonesia. Japan is not South Korea. There’s a meaningful difference between a leader who has worked across APAC and one who has built genuine relationships and reputation in a specific market. The right person can open doors that a regional generalist can’t — because they’re already trusted.
The bridge capability
The most underrated skill in this role is the ability to translate in both directions — making the new market legible to the parent business, and making the parent’s expectations feel achievable to the in-country team. Leaders who can only operate in one direction consistently fail.
Builder instincts, not just operator instincts
Market entry is closer to founding than general management. The skill set is different: finding the right beachhead, making decisions with incomplete information, growing revenue from zero, and knowing when to pivot. Most strong operators have never been asked to do this.

Not an operational detail to be resolved once the commercial plan is set. The businesses that get APAC expansion right treat it that way from the beginning.
